ChatGPT Ate Your Lead. Ranking #1 Was Not the Meeting.

SEO

You ranked #1 for “emergency plumber Salt Lake City.”

Someone still called the shop ChatGPT named in the answer.

Congratulations. You won a list. They won the job.

That is the new leak. Google’s blue links are still there. A lot of buyers never scroll that far. They ask ChatGPT. They skim a Google AI Overview. They paste the same question into Perplexity. The model answers. Your competitor gets named. You get a screenshot of a ranking that did not book anything.

SEO did not die. The job description got longer. Ranking gets you eligible. Being the answer gets you the lead.

People call that Answer Engine Optimization (AEO) or Generative Engine Optimization (GEO). Fancy labels for a simple ask: make your site and your proof easy for machines to cite. Not just pretty for humans who still click.

What actually changed by September 2026

Three facts. None of them vibes.

1. Question queries trigger AI answers hard. A Washington University study of 55,393 trending Google queries (March–April 2026) found AI Overviews on 13.7% of queries overall — and on 64.7% of question-form queries. “How,” “where,” and “what” are not cute blog formats. They are the search shape that gets a synthesized answer above the links. Your carefully optimized page sits underneath like a supporting actor who still has to buy their own tickets.

2. Getting cited is not the same as ranking. In that study, nearly 30% of domains cited inside AI Overviews did not appear on the first page for the same query. You can win the list and miss the summary. You can also show up in the summary from a page that was never your vanity #1. Position trackers will not apologize.

3. ChatGPT and Google do not share a citation universe. Foglift’s Q3 2026 panel ran 75 identical buyer questions through ChatGPT and a Google AI Overview monitoring lane. Average domain overlap: 3.4%. Most pairs shared zero cited domains. Treat “AI search” as one channel and you will optimize for a ghost with good branding.

Google also stopped making you guess on its own surface. As of August 31, 2026, Search Console’s Generative AI performance report is worldwide. It shows impressions when your URLs appear in AI Overviews and AI Mode. Pages, countries, devices, dates. Still no clicks and no queries. Annoying. Useful. If the report is empty, you are not in the answer often enough to argue about it at lunch.

AEO vs GEO vs “we already do SEO”

You still need crawlable pages, clear offers, real local proof, and service pages that do not sound like every clinic from Midvale to Ogden. That is SEO. We already yelled about commodity service pages. Same fight. Different costume.

AEO is the extractable-answer layer: FAQs, short direct claims, headings that match how people ask.

GEO is the citation layer: reviews, third-party mentions, brand consistency so the model has someone specific to name instead of inventing a friendly plumber named Chad.

For a bakery, agency, HVAC shop, or clinic on the Wasatch Front: SEO keeps you findable. AEO makes your page easy to lift. GEO makes your name show up in the shortlist. Do all three. Or keep polishing a ranking while the lead goes elsewhere. Your call. The chatbot has already made its call.

The 20-minute test (no consultants required)

Pick five questions a real buyer would paste. Not your vanity keyword. Not the phrase your cousin said “ranks great.”

Examples: same-day water heater in Salt Lake City. Gluten-free bakery near Sugar House. Utah agency that does organic only. Late urgent care in West Jordan. HVAC tune-up for a 20-year furnace in Lehi.

Run each through Google (watch for an AI Overview), ChatGPT with search on, and Perplexity. Score: named, linked, wrong facts, or absent.

Write it down. If ChatGPT cites your service page and Google cites a Reddit thread plus a competitor’s YouTube, that is two retrieval surfaces — not “AI is random” and not “we need more stock photos of the Wasatch.”

Also open Search Console → Performance → Generative AI. Note which URLs already earn AI impressions in the US. Refresh those first. New homepage hero can wait.

Google #1 crossed out. ChatGPT cites the competitor. Eligible is not booked.

What to fix so you get cited

Allow the right bots. OpenAI separates OAI-SearchBot (ChatGPT search) from GPTBot (training). Perplexity uses PerplexityBot. Google’s AI features still ride Googlebot. Blocking training and blocking search are different decisions. If you locked the site down in 2024 because a LinkedIn thread scared you, check robots.txt before you rewrite another homepage about “excellence.”

Lead with the answer, then the story. First paragraph: who you serve, where, what you do. Then proof. Polished is cheap. Specific still travels.

Make the page uniquely yours. City. Radius. Hours. What you refuse. Job photos, not stock mountains. If a Provo competitor could publish it unchanged, neither engine has a reason to prefer you. Neither does a human with options.

Publish the phone answers. Timelines. What to do before you arrive. Ranges you will say out loud. That is what people paste into chatbots at 10 p.m. while you are asleep and your ranking is “winning.”

Earn mentions you do not control. Specific reviews. Matching NAP. Partner pages. One short video that answers one buyer question. Google-shaped surfaces lean more on third parties. ChatGPT leans harder on clear first-party pages when they exist. Build both. Or keep yelling into a branded void.

Keep GBP alive. Dead profiles get skipped. Fresh photos and real replies still matter. The algorithm is not moved by your last holiday graphic.

Do not opt out of Google’s generative features unless you mean it. Search Console can pull you out of AI Overviews and AI Mode. Most SLC service businesses want the citation more than a purity fight with the UI.

What this is not

This is not “forget SEO.” Classic rankings still feed Maps and still keep you in the pool AI features draw from.

This is not a promise you will be the default answer for every Utah query. Engines change. Overlap between them is tiny. Your job is to show up more often, more accurately, on questions that create revenue — not questions that create LinkedIn applause.

The honest close

Leeper Digital builds organic systems: SEO, social, email, web. Innovate. Accelerate. Dominate. Founder-led. No ads as the engine.

If ChatGPT already ate a lead you thought your ranking owned, stop staring at position trackers like they owe you rent. Run the five-question test. Fix the pages that should be extractable. Check Generative AI impressions. Get named where the answer is being written.

Blue links still matter. Being the answer matters more on the questions that used to be yours.
